## Key Metrics & Outcomes

- **0 to 4M MAU**: Initial Hyper-Growth — Scaled across 11 international markets within 18 months of initial commit
- **60M MAU**: Unified Platform Scale — Selected as the unified core platform powering OLX across emerging markets
- **3 Months**: MVP Time-to-Market — Conceived, engineered, and launched live in greenfield test market (Honduras)

## The Problem & Strategic Context

In 2015, the global peer-to-peer classifieds landscape entered an existential inflection point. OLX held dominant market leadership across major emerging and European territories (including Poland, Ukraine, and Latin America), but its core platform operated on desktop-era paradigms: anonymous listings, fragmented communication, and friction-heavy posting workflows.

Simultaneously, two rapid competitive shifts threatened to erode OLX's market dominance:

1. **The Rise of Facebook Groups:** Informal buy-and-sell groups on Facebook were experiencing explosive organic growth. Users bypassed traditional classifieds websites because Facebook provided intrinsic identity verification, member accountability, and visible social circles.
2. **Mobile-First Challenger Apps:** Agile, location-based mobile entrants targeted at millennials—such as Wallapop in Southern Europe and OfferUp in the United States—were capturing younger demographics with slick, image-first browsing and instant in-app messaging.

OLX executive leadership faced a critical question: *Could an agile, modern competitor disrupt our entrenched market leadership in mature territories?*

Following my work on **The Swap Game**, I was tasked by executive leadership with leading an autonomous innovation squad to conceptualize, engineer, and launch an independent competitor product—**Letgo**—designed to challenge our own legacy model, validate modern mobile-first dynamics, and solve the fundamental trust deficit in peer-to-peer transactions.

## Customer Discovery & Core Insights

To uncover why consumers were abandoning traditional classifieds portals for social groups, we initiated an intensive discovery program with Facebook Group administrators, high-volume peer-to-peer traders, and millennial consumers.

### Key Discovery Findings:
- **The Anonymity Penalty:** Traditional classifieds relied solely on a first name and a phone number or email address. In-person meetups with anonymous strangers triggered acute personal safety concerns, suppressing transaction completion rates.
- **Administrative Workflows:** Facebook Group moderators spent hours manually verifying profiles, banning bad actors, and resolving disputes because the platform lacked dedicated marketplace inventory controls.
- **The Discovery Deficit:** Buyers did not want to navigate deep, hierarchical category trees; they expected an endless visual feed curated by geographical proximity and social affinity.

> **Insight: Customer Discovery Insight**
>
> Peer-to-peer transactions are fundamentally governed by perceived counterparty risk. Consumers did not migrate to Facebook Groups for better search algorithms; they chose them for human identity verification. Seeing a seller's real profile, mutual friends, and shared network connections dramatically eliminated the psychological barrier to local trade.

## Product Strategy & Architectural Bets

Rather than attempting to patch social features onto OLX's legacy monolith, we made three foundational strategic bets:

### 1. Clean-Slate Greenfield Execution
We deliberately decoupled Letgo from the legacy OLX backend infrastructure. Building a standalone mobile-first application eliminated legacy technical constraints and organizational inertia, enabling our squad to prototype, test, and iterate with startup agility.

### 2. The Social Trust Graph as Core Differentiator
We made social identity the cornerstone of the user experience. By integrating the Facebook Graph API as the primary authentication rail, we engineered a native social trust layer that allowed buyers and sellers to verify identities and discover mutual connections without compromising private personal data.

> **Insight: Strategic Trade-Off**
>
> We intentionally mandated social login at launch. While standard PM dogma warns against gating initial access, this friction was a deliberate filter: it guaranteed that every early participant in the marketplace had a verified social identity, establishing an uncompromised baseline of trust and community safety.

### 3. Greenfield Market Seeding (Honduras)
To evaluate product-market fit and liquidity dynamics without cannibalizing active OLX commercial revenue, we selected **Honduras** as our launchpad. It offered an isolated market where OLX had no active footprint, providing untainted behavioral data on listing velocity, buyer inquiry rates, and organic network effects.

### 1. Engineering the Automated Re-Engagement Engine
To sustain marketplace liquidity and recurring retention without astronomical performance marketing spend, we architected automated social re-engagement loops:

- **Network Onboarding Notifications:** When a user's Facebook friend registered on Letgo, an automated push notification was dispatched (*"Your friend Tato just joined Letgo — follow their profile"*), seeding an instant follower graph.
- **Inventory Broadcast Loops:** When a followed user published a new item, targeted alerts triggered across their network (*"Tato just listed a MacBook Pro in your area — check it out"*).
- **Frictionless Social Actions:** Users could 'like', share, and initiate chat directly from push notifications, driving continuous return visits and repeat sessions.

### 2. Multi-Market Expansion
Following rapid adoption in Honduras, I presented early cohort metrics to the OLX Group executive committee, securing growth capital to expand Letgo across **11 international countries** across the Americas and Europe within 18 months.

### 3. Global Platform Unification (Scaling to 60M MAU)
As Letgo surged in market traction, OLX Group faced substantial operational overhead from maintaining disparate, duplicated regional technology stacks. Recognizing Letgo's superior performance, retention characteristics, and modern codebase, the OLX C-suite selected Letgo as the **single unified global platform** for all emerging markets.

Over the subsequent two years, I led the cross-functional program to bridge feature parity, migrate localized market data, and roll out the unified architecture, scaling the platform to serve **60 million Monthly Active Users**.

## Key Learnings & PM Playbook

> **Director-Level Executive Reflection**
>
> Marketplace defense requires the courage to self-disrupt before competitors do it for you. By isolating high-velocity innovation teams from enterprise inertia, validating unproven social mechanics in greenfield sandboxes, and architecting for modular scale, organizations can transform an existential competitive threat into their primary global growth engine.

### Strategic PM Principles Derived:

1. **Self-Disruption is Cheaper Than Market Irrelevance:** Incumbents rarely fail from lack of resources; they fail from reluctance to build products that obsolete their existing cash cows. Letgo succeeded because leadership empowered us to build an uncompromising product unburdened by legacy revenue protection.
2. **Trust is the Ultimate Marketplace Moat:** Transaction friction in peer-to-peer commerce is emotional, not technical. Integrating verifiable human relationships and social proximity unlocks organic liquidity faster than any paid user acquisition campaign.
3. **Design for Clean Separation, Plan for Enterprise Absorption:** Greenfield innovation requires total freedom during the 0-to-1 phase. However, product leaders must enforce clean domain boundaries and robust API design so that when the experiment wins, the architecture can seamlessly scale to become the enterprise foundation.
